AI can show up as Santa Claus or the Grim Reaper. It depends entirely on the foundation it lands on.

At AWS re:Invent 2025, this kept coming up in panels and hallway conversations. Everyone is spinning up AI projects, but very few teams can plainly articulate their current data reality. And without that, everything else becomes theater.

What actually matters is knowing your baseline:

– how data is mapped, filtered, duplicated, or “cleaned,”
– which systems represent truth vs. convenience,
– and where the inconsistencies already live.

Once there’s shared awareness of that status quo, the AI roadmap stops being a wish list. Priorities become obvious, and half the debates disappear because people finally agree on what’s real.

The irony is that the biggest unlock for AI isn’t the model — it’s the clarity underneath it.

AI doesn’t resolve fragmentation. It amplifies it.

Santa or Grim Reaper. Depends on the prep.
